Executive Thinking
The discipline of deciding what matters.
What it is
Executive Thinking is the integrating discipline of senior leadership: holding the whole enterprise in mind, allocating attention deliberately, and making the few decisions that only the executive can make — clearly, and at the right altitude.
Why it matters
The higher a leader rises, the more their job becomes pure judgement. Executive Thinking is what keeps senior leaders working on the enterprise rather than in the noise of it — protecting attention, which is the scarcest resource in any leadership team.
When to use it
Use it continuously, and especially when the agenda is crowded, when decisions queue up at your desk that should be made elsewhere, and when urgency is crowding out importance.
How it works
- Separate the decisions only you can make from those you are merely being copied on.
- Frame each decision: what is actually being decided, by when, and what would change your mind.
- Set the altitude: is this a strategic, operational or tactical question — and are you answering at the wrong level?
- Decide with the information available; perfect information is a postponement strategy.
- Review your calendar as a strategy document: does your attention match your stated priorities?
Business application
Executive Thinking shapes how senior leaders run their week, structure their leadership team, delegate authority and reserve their own judgement for the decisions that genuinely require it.
Example
A chief executive personally reviews every significant hire and deal. Applying Executive Thinking, she delegates both within clear thresholds and redirects the recovered hours to the two questions only she can answer: where the company plays next, and who leads it there.
Exercise
Practice
Audit your last working week. List the five decisions that consumed most of your attention. For each, ask: could this have been made one level down, and what decision did I not make while I was making this one?
